Before You Plan a Holiday Promo, Fix This First

Let’s talk about holiday promotions.

Because this is usually where things start to unravel.


The first instinct when Q4 approaches is:

“Should we run a sale?” 

“What should we discount?” 

“How much should we take off?” 

“Should we do Black Friday?”


But almost no one asks the more important question first:

Is the offer positioned clearly enough to convert — even without a discount?


This is where the pig comes in.

Pigs are intelligent.

They observe patterns.

They don’t just react to noise.


And every year, I see the same pattern.


Businesses rush to discount weak positioning.


If your sales page isn’t clear in August, a discount won’t magically clarify it in November.

If your audience doesn’t fully understand the transformation,

lowering the price won’t fix confusion.

If your offer ladder is unclear, holiday sales might spike —

but retention and ascension will suffer.


Discounting amplifies clarity.

It does not create it.


Before you plan a holiday promo, fix this first:


Your positioning.


Can someone land on your sales page and immediately understand:

Who this is for? 

What problem it solves? 

What transformation happens? 

Why it’s different? 

Why it matters now?

Or does it describe features and hope they connect the dots?


Holiday traffic increases volume.

Volume increases exposure.

Exposure magnifies weakness.


If positioning is soft, holiday traffic will simply bounce faster.


The second thing that needs tightening before planning any promo?


Your offer ladder.


Do you have a clear path from:

Free resource 

To entry-level offer 

To core offer 

To higher-level service


Or are your offers floating independently?


Creative entrepreneurs often create beautiful products — courses, subscription boxes, handmade goods, memberships — but without a defined ascension flow.


Christian brands sometimes hesitate to structure offers

because they don’t want to feel transactional.

Pet brands may have multiple products but no strategic path between them.


When your offer ladder isn’t intentional, holiday revenue becomes isolated.


You might see a spike.

But it doesn’t build long-term stability.


Structure turns a holiday buyer into a long-term customer.


Without it, you’re constantly reacquiring.

That’s expensive.


And here’s something else worth saying clearly:

If your first instinct is “we need a bigger discount this year,” that’s often a positioning signal.

Strong positioning reduces the need for aggressive discounting.

Clear value increases conversion without cutting margins deeply.


This doesn’t mean don’t run promotions.

It means build structure before you promote.


When your positioning is sharp. 

When your offer ladder is intentional. 

When your email nurture supports belief. 

When automation follows up consistently.


Holiday promos feel strategic.

Not desperate.


The pig energy here is important.


Intelligence over reaction.

Observation over panic.

Preparation over rush.

Is my offer positioned clearly? 

Does my sales page convert confidently?
